During a carve-in involving the acquisition of several European subsidiaries, our client faced the challenge of disentangling the S/4HANA system from the acquired company’s original group structure and integrating it seamlessly into their existing SAP system. Both the transferring and acquiring companies are global entities, each employing between 10,000 and 12,000 people. The high complexity of their IT and ERP systems made this integration a particularly daunting task.

Our responsibility
C4 energy was commissioned to carry out the due diligence (DD), project planning, management and support of the project. Our aim was to ensure a smooth transition without disrupting business processes.
Project approach
Due diligence (DD): In the first phase, we carried out a comprehensive analysis of the IT infrastructure, data structures and business processes of both companies. This was a particular challenge due to the complexity of the systems and their importance for the day-to-day business of thousands of employees worldwide. Our task was to correctly identify all relevant data and processes and prepare them for migration.
Project planning: Based on the results of the due diligence, we created a detailed plan that defined the necessary steps and milestones for a successful integration. We placed particular emphasis on identifying potential system integration risks and minimizing them through appropriate measures.
Controlling and coaching: Throughout the project, we supported our client’s team to ensure that the schedule and budget were adhered to. Regular status reports and close collaboration with stakeholders from both companies ensured transparency on progress. We also coached the project team on an ongoing basis.
Results
The Carve-in project: Integration of S/4HANA was completed successfully in under 12 months. All pertinent data and processes were seamlessly extracted from the original group structure and incorporated into our customer’s SAP system. Despite the complexity of the IT systems, business operations continued smoothly without significant disruptions. Due to C4 Energy’s meticulous planning and management, the transition was flawless, enabling the customer to swiftly expand its business activities into the newly integrated branches.
