In the course of a company acquisition in which several European subsidiaries were taken over, our customer was faced with the challenge of separating the acquired company’s S/4HANA system from the original group structure and integrating it seamlessly into the existing SAP system. Both groups, the transferring and the acquiring company, operate globally and each employ between 10,000 and 12,000 people. The high complexity of their IT and ERP systems made the integration a particularly challenging task.

Our responsibility
C4 energy was commissioned to carry out the due diligence (DD), project planning, management and support of the project. Our aim was to ensure a smooth transition without disrupting business processes.
Project approach
Due diligence (DD): In the first phase, we carried out a comprehensive analysis of the IT infrastructure, data structures and business processes of both companies. This was a particular challenge due to the complexity of the systems and their importance for the day-to-day business of thousands of employees worldwide. Our task was to correctly identify all relevant data and processes and prepare them for migration.
Project planning: Based on the results of the due diligence, we created a detailed plan that defined the necessary steps and milestones for a successful integration. We placed particular emphasis on identifying potential system integration risks and minimizing them through appropriate measures.
Controlling and coaching: Throughout the project, we supported our client’s team to ensure that the schedule and budget were adhered to. Regular status reports and close collaboration with stakeholders from both companies ensured transparency on progress. We also coached the project team on an ongoing basis.
Results
The project was successfully completed in less than 12 months. All relevant data and processes were completely removed from the original group structure and integrated into our customer’s SAP system.
Despite the high complexity of the IT systems, business operations were able to continue without any significant interruptions.
Thanks to careful planning and management by C4 Energy, the transition went smoothly and the customer was able to quickly expand its business activities to the newly integrated branches.
Conclusion
This project illustrates the challenges and requirements associated with the integration of ERP systems in large, global corporations. Thorough due diligence, precise planning and strong leadership were critical to success. Thanks to C4 Energy’s expertise, the acquired company’s systems were successfully integrated and the foundation for future growth was laid.
